Let’s get into how you can make this work for your team.
“Why do I need an annual planning sesh?”"
Most teams think they're aligned, but often, we just get top-down goals with the expectation to execute.
And the result is a team that feels disconnected from the bigger picture, with little sense of ownership or motivation to drive those goals forward.
Your annual planning session shouldn't be just about ticking off KPIs and targets (though, yes, that’s part of it). It’s your chance to bring the team into the process. To make sure they feel heard, valued, and that their expertise is shaping the strategy.
When your team has real buy-in, they’ll be excited to hit the ground running and make 2025 your best year yet, together.
This isn’t your traditional “top-down” planning session. It’s built to:
✅ Create ownership: Your team will feel like they’ve shaped the year ahead, not just been told what to do.
✅ Create alignment: You’ll revisit your vision, mission, and values and make sure your actions are in line.
✅ Get clarity on priorities: You’ll leave with clear goals, an action plan, and everyone on the same page.
The 2025 Planning Agenda (Step-by-Step Guide)
Here’s how to run this session with your team:
1️⃣ Yearly Overview (50 mins)
Start by setting the context. This is your moment to inspire your team by revisiting your company’s vision, mission, and core values.
Break it into three sections:
1. Vision & Mission
🗣️ Manager Run-Through (5 mins)
Share the company’s vision and mission with the team. Make it inspiring and personal.💬 Group Discussion (10 mins)
Ask questions like:“Do you feel our actions align with the vision and mission?”
“What can we do better in 2025 to live our vision?”
2. Core Values
🗣️ Manager Run-Through (5 mins)
Recap your core values and explain why they’re important.💬 Group Discussion (15 mins)
Ask questions like:“Which core value did we smash in 2024?”
“Which core value do we need to improve? How?”
“What education or support would help us live our values more fully?”
3. Financial/KPIs Overview (15 mins)
Manager-Led Recap: Share your headline financials and KPIs from 2024.
Discuss what you hit, what you didn’t, and why.
🧠 Tip: Make this part more than just numbers. Tie it back to what it means for the team’s success in 2025.
2️⃣ Team Reflection Discussion (45 mins)
This is where you’ll tap into your team’s first-hand knowledge.
Start by giving them 10 minutes to write down the answer to these questions:
What 3 things did we do well in 2024 that we should do more of?
What 3 things didn’t go well that we should do less of?
What are we most excited about for 2025?
Spend the next 30 minutes discussing each question.
Write their answers on a whiteboard.
Look for patterns and make sure every voice is heard.
Finally, commit to collective actions for what you’ll do more of and what you’ll change this year.
3️⃣ Current Projects Review (30 mins)
Review every ongoing project and ask:
“What are we doing well?”
“Where do we think improvements can be made?”
Take down actions and assign them. This section is a great opportunity for the team to get their heads together and re-energise ongoing work after the festive break.
4️⃣ Upcoming Projects: Make an Action Plan (30 mins)
For any new projects, ask:
“What should be our starting point?”
“Where can we see potential points of failure?”
“How will we de-risk these?”
Again, assign actions and responsibilities so that everyone is clear on next steps.
5️⃣ 2025 Goals (30 mins)
Here’s where you collectively set your financial, KPI, and project goals for 2025.
The key here? Get the team involved. Don’t just tell them the targets, ask for their input.
What numbers do they feel comfortable committing to?
Where do they feel they can stretch?
6️⃣ Action Review (15 mins)
No great meeting ends without a clear action plan.
Review all the actions you’ve agreed on.
Assign them to team members as evenly as possible.
Set deadlines and get collective commitment.
